From formulato fulfillment.
A clear idea. No manufacturing partner.
The brand came to PouchMade with a clear idea and no manufacturing partner. They knew the product they wanted — an energy pouch with a specific active profile and flavor direction — but they had never made a physical product before and did not know what the process required.
Their two concerns were the ones we hear most: will the product actually be good, and will the manufacturer keep them in the loop.
Four stages, no surprises.
Formulation
We worked from the brand’s target: the active load, the flavor system, and the experience they wanted the end user to have. Our R&D team translated that into a working formula, balancing the active profile against taste, mouthfeel, and release. This is where most of the back-and-forth happens, and it should. Getting the formula right before anything scales is what protects the brand later.
Samples
Before any production run, the brand received physical samples of the real product. Not a description, not a mockup — the actual pouch. They tasted it, tested it, and told us what to adjust. We iterated until they signed off. This stage exists so the brand approves reality, not a promise.
Production
With the formula locked and samples approved, we ran production in our Dallas, Texas facility, to cGMP standards, in an FDA-registered operation. The brand knew the run was happening and what to expect at the end of it.
Fulfillment
We delivered finished, packed product ready to move into the brand’s fulfillment channel, so they could go from “we have inventory” to “we are selling” without a gap.
Launched on a product the founder approved at every stage.
The brand launched with a product they had personally approved at every stage, manufactured in Dallas, Texas, from a partner that kept them informed the whole way.
For any founder reading this, the takeaways generalize. Get the formula right before you scale — the cheapest time to change the product is stage one. Approve real samples, not descriptions — hold the product before you commit to a run. Pick a partner who tells you what stage you are in — silence is where projects go wrong. And US-based production shortens the loop between “change needed” and “change made.”
Why is this case study anonymous? Because private-label confidentiality is part of the service. The brands we manufacture for compete on their name, not ours — and what we do for them stays between us. If that is the kind of partner you are looking for, that discretion applies to you too.
